How we cut invoice approvals from two days to four minutes
A walkthrough of the workflow behind our fastest customer win, and how to copy it for your own team.
Key takeaways
Most of an approval's two days was waiting, not working.
An agent checks every request against policy and budget the moment it arrives.
Clear cases are approved in Slack within minutes; only real exceptions reach a person.
Every decision is logged, so audits take minutes instead of days.
Every purchase request used to travel the same slow path: submit, wait for a manager, wait for finance, and chase both when nothing moved. Most of those days were not work. They were waiting.
Where the two days went
Before changing anything, we timed 200 recent requests from submission to approval. The average was 47 hours, but the hands-on work inside that window added up to less than 20 minutes. The rest was queues: a manager who was in meetings, a finance reviewer who batched approvals on Thursdays, and a thread that went quiet until someone remembered to ask.
Submitting the request: about 3 minutes.
Manager review: 2 to 20 hours of waiting, 1 minute of reading.
Finance check against budget: 6 to 24 hours of waiting, 4 minutes of checking.
Back and forth for missing details: an extra half day in one request out of three.
The workflow we built
We rebuilt the flow in Saasyio so an agent checks each request against policy and budget the moment it is submitted. The agent reads the request, matches it to the right budget, checks the amount against the approver's limit and looks for missing details such as a vendor or a purchase order number.
A request arrives from the form and is read by the agent.
The agent checks policy, budget and vendor in one pass.
Clear cases are approved and posted to Slack with the reason.
Unclear cases are sent to the right person with a short summary and a one-click decision.
Everything is written to an audit log automatically.
Nobody asked for faster approvals. They asked for fewer chasing messages. Making the waiting disappear gave us both.
What changed after four weeks
Median approval time fell from 47 hours to four minutes. About 82 percent of requests are now approved without a human touching them, and the rest arrive with context, so reviewers decide in under a minute. Finance stopped batching, managers stopped being pinged, and the audit trail that used to take an afternoon to assemble is now one filtered view.
Keep a person in the loop
We did not remove people from the process. Anything above a spending threshold, any new vendor and any request the agent is unsure about still goes to a human. The difference is that people now spend their time on the decisions that need judgment.
How to copy this for your team
Start with one process that has a clear rule, such as approvals under a fixed amount. Write the rule down in plain language, let the agent apply it, and review a week of its decisions before widening the scope. Most teams are surprised how many requests fit the rule.
